An AI phone assistant is not switched on, but introduced. Anyone who puts it on the main number without prior preparation will end up with frustration in the team and irritated callers. A process in five steps, which begins with measurement and ends with a gradual rollout, has proven effective.
Step 1: Measure call volume
Two weeks are usually enough. What is recorded: how many calls come in, at what times, what they are about, and how many are lost unanswered. These figures are the basis for every further decision – and are regularly surprising, especially the share of calls outside business hours.
Step 2: Select topics
Not everything that is technically possible should be handled by the assistant. Suitable topics are frequent, similar, and clearly definable:
- Opening hours, directions, general information
- Appointment requests and rescheduling
- Status updates and follow-up questions on ongoing matters
- Recording callback requests with the issue and urgency
Anything that requires advice, negotiation, or tact is deliberately left to people. Drawing this line in advance is the most important part of the setup.
Step 3: Define the conversation flow
This is where it is defined how the assistant greets, how it asks follow-up questions, when it forwards, and what it logs. Two rules have proven effective: It states at the beginning that it is a digital assistant, and it offers at any timethe path to a human. Both significantly increase acceptance.
Step 4: Trial operation on a secondary number
The assistant first answers a secondary number or a forwarding number outside business hours – not the main number. This allows the team to collect real conversations without a mistake directly affecting customer contact. Typically, the wording and handoff points are refined in this phase.
Step 5: Gradual activation
Only when the logged conversations are correct does the assistant take on more: first off-peak hours, then overflow when lines are busy, and then — if desired — regular call handling. Each step can be reversed, which removes the team’s concern about being at the mercy of automation.

How long does implementation take?
It depends on the scope. Measurement takes around two weeks, selection and conversation design a few days, and the test operation another few weeks. The key is not speed, but that the test operation runs long enough to see real cases.
Do I need to change my phone system?
Usually not. In most cases, a simple forwarding setup to the assistant is enough — for off-hours, when lines are busy, or for a specific number. Changing the phone system is the exception, not the requirement.
How does the team react to this?
In our experience, positively, once it is clear that the assistant handles recurring requests and not the complex ones. That is why the boundary is defined together with the team, rather than imposed from outside.
What happens with a request outside what it has learned?
The assistant forwards the call or records a callback request. A system that hands off cleanly in edge cases is more valuable in day-to-day use than one that tries to solve everything itself.
