Open-source platform instead of isolated solutions: How to avoid vendor lock-in

Vendor lock-inmeans that a company can no longer switch providers without significant effort because data, formats, or processes are tied to a specific product. If prices rise or conditions change, there is hardly any choice left. A platform made up of open components with open standards, exportable data and operation in Germany keeps switching possible. The key is not “open source at any cost,” but deliberate independence.

How to recognize lock-in

  • Data cannot be fully exported – or only in a format that no other system can read.
  • Processes are tied to proprietary functions, which do not exist anywhere else.
  • Prices rise, without a switch seeming realistic.
  • One product leads to the next: Anyone who uses A also “has to” take B and C from the same provider.
  • Knowledge resides only with the provider: No one in-house knows how the processes actually work.

Isolated solutions: the other extreme

Those who want to avoid lock-in sometimes end up with many separate tools that do not communicate with each other – with duplicate data, many passwords, and high maintenance effort. The goal is therefore a Platform made up of interchangeable modules, which work together via open interfaces. Five principles for independence

1. Open standards

Rely on standards that many systems understand: OpenID Connect and SAML for sign-in, IMAP and CalDAV for mail and calendar, WebDAV for files, open document formats, OpenAI-compatible interfaces for AI models. This allows one component to be replaced without rebuilding everything else.

2. Keep data exportable

Check before implementation: Can all data be exported completely and in a readable format? Test the export once in a real-world scenario.

3. Open, inspectable components

Open-source software such as Nextcloud, Paperless-ngx, Keycloak or Qdrantcan be operated with various service providers or in-house. If a service provider drops out, the software continues to run.

4. Make AI models interchangeable

Do not tie applications to a single AI model. A uniform interface allows switching to a better or more cost-effective model – see Open-source AI models at a glance.

5. Keep knowledge in-house

Document processes, data flows, and responsibilities. Transparent workflows, for example with n8n, help: everyone can understand what is happening.

Tailwind from Brussels: the EU Data Act

Since 12 September 2025, the EU Data Act has been in force. Among other things, it requires providers of cloud and data processing services to enable their customers to switch to another provider; switching fees are being phased out. This makes it easier to exit — but it does not replace a well-designed in-house architecture. TODO: check – verify the exact transition periods for switching fees before publication.

What independence costs

Open platforms require more planning and operations — internally or via a service provider. In return, you gain negotiating power, predictability, and control over your data. What matters is an honest view of the total cost over several years, not just the initial entry cost.

For technology enthusiasts

  • An "exit plan" belongs in every project: Which data, which format, which target system, how long will the migration take?
  • Container operations (e.g. with Docker or Kubernetes) make it easier to move between hosting providers.
  • Infrastructure as code documents the environment in a reproducible way.

Example: Price increase as a wake-up call

An illustrative scenario: A company uses a cloud solution for documents and workflows. After a significant price increase, it considers switching—and finds that workflows are only available in a proprietary format and that data export loses metadata. When rebuilding, it relies on open components: documents in Nextcloud, workflows in n8n, authentication via Keycloak. Each component can be replaced individually in the future.

Questions before every software decision

  1. Can I export all data completely and in an open format?
  2. Which standards does the system use for authentication, files, and interfaces?
  3. Are there multiple providers that can operate or support the solution?
  4. What happens to my data if the provider shuts down?
  5. How long would a switch take – and what would it cost?

Costs and funding

For an open platform, there are no license fees for open-source tools. Costs arise for setup (planning, installation, integration, testing), Operation (servers or hosting in Germany, updates, monitoring, data backup) and support (training, rules, contact persons). We do not quote fixed prices because the scope and initial situation vary greatly.

Eligible for funding is the consulting and guided implementation: The INQA-Coaching covers 80% of coaching costs nationwide (up to €11,520, vouchers until 30.06.2028); a preliminary analysis is subsidized by the BAFA consulting grant with 80% in the new federal states, Lüneburg and Trier, otherwise 50% – for applications submitted by 31.12.2026.
